    1. Audit True Shelf Availability vs. Invoiced Stock

A recorded sale to a distributor or shopkeeper does not mean the product is visible to shoppers. Visit 25 target outlets unannounced: Is the product placed at eye level? Is it buried behind larger legacy brands? Is stock dusty or missing pricing labels? Resolving physical placement solves 40% of sluggish off-take issues.

    2. Assess Retailer Mindset and Recommendation Behavior

In Indian retail, shopkeeper advocacy is powerful. If a consumer asks for a generic recommendation in your category, does the shopkeeper suggest your brand or a rival? Providing retailer incentives, clear margin calculators, and consistent distributor servicing builds trade loyalty.

    3. Evaluate Price Parity and Perceived Value

Compare your MRP and net weight directly against incumbent shelf neighbors. If your product is 20% more expensive, is the premium justification immediately obvious on the packaging? If not, introduce an entry-level trial pack (e.g., ₹20-₹40 SKU) to lower purchase hesitation.

    4. Run a Controlled In-Store Activation Test

Select a subset of 30 sluggish stores. Deploy weekend sampling promoters, add branded shelf strips, and run a limited-period consumer scheme (e.g., Buy 1 Get 1 Mini). Track whether off-take accelerates and whether organic reorders follow once promoters depart.

    A related question

Should I sign more distributors if my current outlets are moving slowly?

No. Onboarding more distributors before resolving retail off-take merely spreads unsold inventory across more warehouses. Fix the core store-level velocity in your pilot market first.
