    Distribution & Field

Primary Sales vs. Secondary Sales vs. Tertiary Sales

The three distinct stages of inventory movement across an Indian FMCG and retail distribution network.

    Detailed Definition & Industry Context

Primary sales refer to the invoice transaction when a consumer brand sells stock to its authorized distributor or C&F (Carrying and Forwarding) agent. Secondary sales occur when the distributor bills and delivers that inventory to retail stores (kiranas, supermarkets, chemist shops). Tertiary sales (or off-take) represent actual consumer purchases off the retail shelf.

    Formula / Structural Flow
Brand → (Primary Sale) → Distributor → (Secondary Sale) → Retail Outlet → (Tertiary / Consumer Off-take) → End Customer
    Practical Field Example

A brand may record ₹10 Lakhs in primary sales to a new distributor in Kolkata, but if secondary sales are only ₹2 Lakhs in month 1, stock is backing up in the warehouse. Tracking secondary reorders is the true measure of pilot product-market fit.
